The pattern repeats across every AI capability category I’m tracking. And here’s what concerns me: This isn’t just about startups struggling to compete. It’s about the formation of an innovation monopoly that will control not just current AI capabilities, but the ability to innovate across every domain AI touches.
Three days ago, OpenAI CEO Sam Altman declared an internal “code red” as Google and Anthropic gain ground with superior models. The AI race is intensifying. But here’s what I’m realizing: This isn’t a race with multiple potential winners.
It’s a race to establish a monopoly on all future innovation itself.
Let me show you what I’m seeing.

On December 2, 2025, CNBC reported that OpenAI CEO Sam Altman sent an internal memo declaring “code red” for ChatGPT. The reason: Google’s Gemini 3 and Anthropic’s Claude Opus 4 are outperforming OpenAI’s models on key benchmarks.
The competitive pressure:
Google’s Gemini app: 650 million monthly active users
Anthropic’s large accounts (>$100K revenue): grew 7x in past year
OpenAI’s ChatGPT: 800 million weekly users (still leading, but gap closing)
Altman’s response? Delay other products—including AI shopping features, autonomous agents, and personalized updates—to “redouble efforts” on core ChatGPT capabilities.
Here’s what caught my attention: The three companies commanding the most capital, talent, and infrastructure are so worried about each other that OpenAI is delaying entire product lines to stay competitive.

What I’m Seeing Across Startup Categories
I’ve been analyzing AI startup trajectories, tracking funding announcements, product pivots, and competitive responses. The pattern is consistent across multiple categories.
AI Code Review and Development Tools
The trajectory I’m observing:
Companies in this space proved the market—developers love AI that catches bugs, suggests improvements, and automates code review. Several raised significant Series A rounds ($20M-$50M) based on strong product-market fit.
Then the absorption happened:
GitHub Copilot added similar functionality (Microsoft/OpenAI)
Claude expanded coding capabilities (Anthropic)
ChatGPT added code review features (OpenAI)
Current state: These startups now compete against features that come free with tools developers already use. The differentiation window was roughly 18 months from initial traction to foundation model absorption.
What I’m tracking: Many are pivoting from “AI code review” to “integrated development workflow” or “team-specific customization”—anything except the core AI capability that’s now commoditized.

Then every foundation model developed strong conversational capabilities:

Current state: The companies I’m tracking have pivoted multiple times—from “conversational AI” to “omnichannel support” to “workflow automation” to “customer data integration.” Each pivot moves away from pure AI capability toward things foundation models don’t provide: integration, customization, data management.
What I’m tracking: The rate of pivots is accelerating. Companies that pivoted once in 2023 are pivoting again in 2025. The ground keeps shifting under them.
The Venture Capital Response
I’ve been monitoring VC investment patterns and thesis statements. The shift is explicit.
2023 VC thesis: “We’re funding companies building on top of foundation models”
2024 VC thesis: “We realized most of those would be commoditized”

Why This Cycle is Accelerating

The Innovation Capture Mechanisms
I’ve identified four specific mechanisms by which foundation model providers capture innovation from the broader ecosystem:
Mechanism 1: Talent Absorption
I’ve been watching talent migration patterns—tracking where AI researchers move from and to.
The pattern:
AI startups hire talented researchers, offer equity and interesting problems. But foundation model providers offer:
Access to compute costing millions of dollars per training run
Proprietary datasets unavailable elsewhere
Ability to work on problems at unprecedented scale
Resources to test ideas that startups can’t afford
The result: Top AI talent increasingly concentrates at OpenAI, Anthropic, Google DeepMind, Microsoft Research. Not because startups aren’t doing interesting work, but because the best researchers want access to resources that only the largest players can provide.
Why this matters: Innovation in AI happens where the talent concentrates. If all top researchers gravitate toward 3-4 companies, innovation naturally concentrates there too.
Mechanism 2: Acquisition Arbitrage
Foundation model providers can acquire startups cheap because:

Scale it beyond what original creators could
Example: Multiple open-source AI tools developed by startups/researchers, then incorporated into commercial foundation models at scale.
The tension: Open source accelerates innovation but also enables larger players to capture value without compensating creators.
Mechanism 4: Feature Velocity Overwhelm
The strategy: Foundation models release features so fast that startups can’t differentiate:

The Monopoly Nobody Calls a Monopoly
Here’s what disturbs me most: We’re watching monopoly formation in real-time, and nobody’s using that word.
Why It Qualifies as Monopoly
Traditional monopoly definition: Single company dominates market, prevents competition, captures excess profits
AI innovation monopoly: 3-4 companies control the means of innovation itself, making independent innovation impossible
It’s actually worse than traditional monopoly: Traditional monopolies control a market. AI innovation monopoly controls the ability to innovate across all markets.
Why Nobody Calls It That
I’ve been trying to understand why this isn’t being discussed as monopoly. Here’s what I’ve concluded:
Reason 1: There are multiple players “It’s not a monopoly—there’s OpenAI, Anthropic, Google, Microsoft competing!”
My response: Oligopoly is just monopoly with 3-4 players instead of 1. Competition between them doesn’t mean others can compete.
Reason 2: Markets are undefined “What market? AI is everywhere.”
My response: Exactly. The monopoly is on innovation capability itself, which touches all markets.
Reason 3: It’s innovation, not rent-seeking “They’re innovating, not just extracting. That’s good!”
My response: They’re innovating and capturing all future innovation. The first part is good. The second part is monopolistic.
Reason 4: Too new to regulate “This is emerging technology. Let it develop.”
My response: By the time we decide to regulate, the monopoly will be unbreakable.
The Regulatory Blindspot
Looking at regulatory discussions and policy papers, I’m noticing a pattern: Most focus is on AI safety, bias, and misuse. Important issues. But there’s minimal attention to competitive dynamics or innovation capture.

What I’m seeing: Release velocity already increasing. OpenAI “code red” suggests they’ll accelerate further.

What I’m seeing: Major open source models now backed by or contributed to by Google, Meta, Microsoft. Independent open source losing ground.
The Questions I Can’t Answer
I’ve been researching this for three weeks. I’m left with questions that matter but don’t have clear answers:
Question 1: Is This Monopoly Inevitable?
Optimistic view: Maybe competition between OpenAI, Anthropic, Google stays fierce enough to prevent true monopoly.
Pessimistic view: Maybe they’re competing over who among them wins, but all other competition is already dead.
I don’t know: Which scenario is more likely depends on factors I can’t predict—capital availability, regulatory intervention, technical breakthroughs enabling small-scale innovation.
Question 2: Does Innovation Monopoly Accelerate or Slow Progress?
Case for acceleration:
Massive capital deployed efficiently
Best talent concentrated at top firms
Coordination easier with fewer players
Faster iteration cycles
Case for deceleration:
Diversity of approaches lost
Incumbent thinking dominates
Risk aversion increases (can’t fail when you’re the only game)
Regulatory capture more likely
I’m uncertain: Both arguments seem plausible. Maybe it accelerates capability development but slows diversity of applications.
Question 3: Can Startups Find Sustainable Niches?
Hope: Maybe startups can survive by serving narrow domains foundation models ignore.
Reality: Foundation models are expanding to every domain. What niche remains uncovered?
The concern: Even if niches exist in 2025, will they still exist in 2027 when foundation models have 10x more capabilities?
Question 4: Should We Want to Break This Up?
The tension:
Breaking up might slow progress toward superintelligence (good if safety lags, bad if we need AI for climate/disease)
Maintaining monopoly might accelerate capabilities but reduce safety diversity
Which matters more: speed or safety? distributed innovation or concentrated excellence?
I don’t have an answer: And I don’t think anyone else does either.
The Stakes Are Concentration vs. Diversity
Before my assessment, I need to acknowledge the core tension:
The case for concentration: Building superintelligence requires:
Massive capital (easier with 3-4 players)
Top talent (concentrated is more efficient)
Coordinated safety research (easier to coordinate 3 than 300)
Rapid iteration (large teams move fast)
The case for diversity: Innovation benefits from:
Multiple approaches (increases chance of breakthrough)
Competitive pressure (prevents complacency)
Distributed risk (no single point of failure)
Democratic access (more people can build)
The reality: We’re getting concentration whether it’s optimal or not.
My Assessment: The Monopoly Forms 2026-2027
After tracking competitive dynamics for three months, here’s what I think happens:
2025 (Now): AI capability startups realize they can’t compete on core AI. Pivoting to defensible niches or building to be acquired.
2026: Foundation models absorb most valuable startup features. Venture funding for “AI capability” companies dries up. Only “AI-adjacent” startups get funded.
2027: Innovation monopoly fully formed. OpenAI, Anthropic, Google, Microsoft (3-4 players) control the platforms through which all AI innovation happens. Independent innovation in AI effectively impossible.
2028-2030: These same 3-4 companies build superintelligence on the monopolistic infrastructure they’ve created. No meaningful competition. No alternative approaches. Superintelligence controlled by oligopoly.
The mechanism: Not through anti-competitive behavior (though some occurs), but through natural advantages of scale, capital, data, and distribution that make competition structurally impossible.
The timeline: 12-24 months until monopoly structure is locked in. After that, breaking it up would mean breaking AI itself.
